Ryan Lutke research brief (read before Saturday kickoff, 2026-10-17)

Josh-CC, 2026-10-16. About 10 minutes. This does NOT pick the audience, lead magnet or funnel. It says what the evidence shows and what any asset must DO. Humans decide.

Counts mean "seen in N posts we read", not a share of any population. Several come from 2 to 4 long threads (AU 3).

0. One-screen summary

  1. Zero evidence from his real buyers. Nobody has looked at the 15 members, why they joined, or who left. His YouTube has 4 comments on 28 videos, no stories (YT 1). IG insights, ManyChat and Systeme numbers not pulled, though we have logins (AU 5). Everything below is about people like his buyers.
  2. His proof doesn't match his offer. No testimonial names an injury, an ex-athlete or a number. Only Craig's line names The Practice. Matt trains in person but is used as Practice proof (HC 1, AU pull 8).
  3. The audience never says "retired athlete" (0 first-person hits in all three pulls, AU 4.4). They say "former athlete" (EX). So does Ryan in VN2. His IG bio says "retired".
  4. The most repeated question everywhere: "how much is too much, and which swap is safe for me?" It survived the audit (AU 6). Whatever we build must answer it.
  5. Free is the real competitor (YouTube, Knees Over Toes Guy, ChatGPT). The gap people name: adapting to their injury and checking their form (AG 6, 8).
  6. People pay for accountability and someone watching. Ryan says The Practice needs "autonomy" and isn't for people without "the willpower" (VN2). He gets few DMs, and DM access is on no public page (HC 8). Biggest open question for the call.
  7. His "not for" list (herniated disc, spinal fusion, serious injury, VN2) collides with the injured audience. Many arrive mid-injury (YT 9); several Reddit records are disc patients (A33, A45, A74).
  8. $20 is the most crowded price band (6 of 15 competitors at $14.99 to $21.99), and at least 4 others give human access at $19 to $24 (CO, MK, AU pulls 4, 6). The edge must be him, the injury lens and form checks, not price.
  9. Market entry offers: 7-day free trial 11 of 15, quiz/assessment 6, free follow-along routine 1, free multi-day challenge 0. Always open 14 of 15. Monthly windows like his: 0 of 15, and 11.1% of closed-door memberships in a 2,100-owner survey (CO, MK 2b).
  10. Goal math: 15 now, 100 by 2027-07-01, ~9 windows. At 6 to 8% monthly churn he needs 13 to 14 joins per window (AU 3). The first 4 weeks decide who stays (MK 4b).

1. HIS SITUATION

Assets. IG @fortifiedtraining 29K; YouTube 371 subs (HC 5, 6). D2 All-American soccer; college groin pull ("it hurts when I walk, it hurts when I use the bathroom"); ~9-10 years NYC training; CSCS, FRC, ACSM, PN1, MPH (VN1, MEDIA.md). Method: assess first like "a placement test" (VN1), train three planes ("life happens three-dimensionally"), joint-friendly athlete lifts; biggest wrong belief is "more weight is better" (VN2). Belief: "you've stopped doing the things that kept your body capable" (VN1). The Practice: $19.99/mo on EverFit, 3 workouts/week, new program monthly, demos, form-check chat, monthly live Q&A; every page lists different features (HC 8).

Content. 2026 YouTube is all soccer, 26 to 340 views. His best long videos are 2025 follow-along "10 minute mobility" sessions (377 to 571), cause not determined (HC 6). IG: last 12 posts got 3 to 65 likes on 29K. The three "Comment PRACTICE for a free workout" reels (Oct 1, 3, 10) got 3, 35, 5 likes (HC 5, AU pull 10). Audience label shifts by channel: "retired athletes" (IG), "former athletes" (YouTube About, Systeme, VN2), "soccer players and fans" (YouTube), "people like you" (ad) (HC 9).

Voice (HC 7). Calm teacher who explains the why, self-deprecating ("Yes, I just lied to you to get your attention."), a peer ("I'm in the same position as you are"). Sign-off "Your workout is waiting for you" in 25 of 32 clips. No hype.

Proof. Written: Claire, Suzanne, Deb (in person, women); Sean 56, Matt 28, Craig 45 (short) (TS). Videos: Craig (7 years), Matt, a woman who crosses town; all in person (HC 1). Real theme: he turns people who hated exercise into "workout people" and explains the why. Gaps: no injury, no ex-athlete, no numbers; Results page empty.

Broken (HC 9): waitlist says November on IG, October on Linktree, Oct 30 per LOG. Systeme waitlist page has no price, dates, description or intro. Expired "before Labor Day, never raise the price" promise still live on YouTube. Two "Practices" (Mighty Networks + EverFit). Site quiz runs on someone else's domain. Thinkific manual says "$25.00" and "free". Linktree mixes in a sauna and a supplement code. Untested: whether "Comment PRACTICE" delivers, the Systeme form works, EverFit checkout works.

2. HIS AUDIENCE

Three candidate groups. They overlap: 12 records in the 30-60 lane say they played sports (AG 2).

A. Former athletes B. Adults 30-60, nagging injuries C. Older adults staying capable (55+)
Evidence 80 Reddit records (EX). Skews 20s-mid 30s, 2014-2019. 40+ thin. 84 Reddit records 2025-26, mostly men 38-50, dads, rec players (AG); over-40 YouTube (YT). Largest, most recent. Thinnest. YouTube rotator cuff: ~14 stated ages, mostly 57-74, a handful clearly women (AU pull 7). One strong Reddit record (A74, F63).
Main pains Nothing to train for (11). Know how to lift, can't plan (12). All-or-nothing, then sore or quit (11). Body doesn't match the athlete in their head (10). Miss the team (9). One joint after another (13). Hurt doing everyday things (10). Fear of making it worse (11). Dads breaking down (10). Lost their sport and friends (10). Constant and night pain (8+), can't lift the arm, losing muscle (YT 4). Lost hobbies, depression (A74).
Tried, why it failed Old sport lift sheet "isn't the most balanced" (R38). Hard class or app too soon, sick or sore (R01, R40, R68). PT didn't settle it (R62, R103). Free YouTube/ChatGPT. Apps that don't adapt (A03 tried four). PT ends early or exercises dropped (E1, E3-E5, A53). Trainer loaded too fast (A11). PT repeating the same moves (46 likes, YT 5). Rest, PRP, gadgets. Worked: a PT who gave her a simple gym plan (A74).
Wants back "feel athletic (strong, powerful, fast, mobile)" (R34). A goal. Play without getting hurt. Keep playing their sport (14). Carry kids (7). Train hard without breaking (6). "Do this today" (8). Company (9). Shovel, fish, hike (A74). Sleep. Get off the floor with grandkids (YT 7).
Objections "I understand weight training" (R62). Beginner plans don't fit (R64). Pride. Fear of injury. "Free online". "40+ tax". Trainers are 21 or a coin flip. Can't afford PT/trainer. Won't do it alone (A72, W9). Exercises hurt or too advanced (YT 6). Distrust of PTs and YouTube.

Best quotes

A. Former athletes

B. Adults 30-60

C. Older adults

All groups (dosing)

Fit to his story, proof and the $20 offer

A. Former athletes B. 30-60 nagging C. Older
Story Strongest: "the authority over the demographic of people that is me" (VN2) Good: his dad-throwing-football, weekend tennis, low-back examples (VN2) Personal (his dad, VN2), not his lead story
Testimonials None from an ex-athlete Ages fit (Craig 45, Sean 56), no injury stories Best proof (Suzanne, Deb, Claire), but in person
Fits a $20 self-run program? Yes on paper: can lift, need a plan. But they miss team and accountability Mixed: want swaps and form checks; Practice is one program for all (LOG); some have disc injuries he excludes Weakest: he says it won't work if "not comfortable going to a gym on their own" (VN2)
Competition Luka $39, After Athletics $25, Horton $29; none says injury prevention at $20 Crowded: JTM, Jeremy Scott, GMB, Theory of Motion Upright Health, Prehab

Where the evidence leans (not a decision): the overlap of A and B. A former athlete, 30s to 50s, whose old injuries keep coming back. It is his own definition ("somebody who used to move more than they do", VN2), uses his authority story, and has the most recent evidence. Against: we can't confirm his members look like this, his proof is mostly in-person women, and the ex-athlete Reddit voices skew young. Only his data can settle it: members' age, sport, injury and source; IG follower age and gender; which reels drive DMs.

Their words: "former athlete", "used to", "one thing after another", "niggle", "back to square one", "can't train like I used to", "prehab", "bulletproof". Not theirs: "retired athlete", "online coach", "injury prevention" about themselves (AG 7.2, YT 8, EX 6).

3. COMPETITORS

Brand Price Entry offer Human access at entry price Why it matters
Athlete For Life (Luka Hocevar) $39/mo 7-day trial boards, form checks Closest positioning: ex-pro, "free from pain"; needs full gym
After Athletics $25/mo 7-day trial coach "hang up your cleats"; recent grads, no injury angle
Horton "Train Like An Athlete" $29/mo 7-day trial DM coach former players, Olympic lifts
JTM FIT $24.99/mo 7-day trial DM with Jay "Train Hard Without Breaking Down", after 40
Jeremy Scott $19.99/mo fat-loss PDF, trial none "I used to be athletic" in reader's voice
ATG $19 / $49.50 / $149 assessment quiz; coached month 1 half off coached tiers first question splits pain / athletic / sport / longevity
Prehab Guys $49/mo or $16/mo yearly "Tell us what hurts" quiz -> trial none "$16/month vs $200/session" anchor
GMB $150 one-time; $49/mo free 20-min follow-along routine community the only free sample of the paid thing
Kinstretch online (Motive) $24/mo free call DM video review "they drop it because they trained alone"
Theory of Motion (Paks) ~$20/mo (one user, W2) not checked not checked Likely closest on price and topic; missed by the competitor lane (AU 4)

Also checked: Bodyweight Warrior $19 (forum), Ready State $21.99, pliability $19.99, Stretch Mode $14.99, Squat U Club $29 (only "new cycle" wording, likely stale), TMA Soccer $100 (current players) (CO).

Patterns (CO): 7-day trial 11 of 15; quiz 6 (mostly feeding a trial); email-gated freebie 2 (one off-topic); free challenge 0; always open 14; monthly windows 0; big "100,000+ helped" proof in 7.

Open ground (HYPOTHESIS, CO): nobody says "injury prevention for former athletes" at $20; nobody serves ex-soccer players with old injuries; free samples of the real thing are rare; nobody leads with honest small proof; women 40+ mostly ignored. Open ground can also mean no demand.

6. OPTIONS, NOT DECISIONS

All end at the $20 Practice. They can be mixed; C is about enrollment and can sit under A or B.

A. Free sample session -> waitlist nurture -> window -> $20. A short follow-along piece of The Practice with dose and swap rules built in.

B. Self-check / assessment -> matched starter -> $20. "What did you play / what hurts", then starter moves for that area.

C. Lower-risk start (first week free, or always open with a monthly start day) -> $20.

Weaker evidence: a free multi-day challenge. 0 of 15 competitors use one as a lead magnet. One fitness example feeds a membership (MK 2c). The strong numbers are Robbie's, a different audience. Not ruled out, not supported.

Lean: lead magnet toward A, borrowing B's first question. It covers the most repeated need, matches his best format and existing "free workout" promise, and doesn't over-promise personalization. Enrollment leans away from monthly windows (toward C or quarterly), but that is his call and his own data could flip it. Nothing here is tested on his audience.

7. QUESTIONS FOR LUTKE ON SATURDAY

  1. Who are the 15 members (age, sport, injury, how they found you, why they joined)? Who cancelled and why? Can we read EverFit intake?
  2. Screenshot IG Insights (age, gender, city). Which reels brought comments, DMs, waitlist signups?
  3. Are Matt and Sean Practice members or in person? Is "Craig, 45" the 7-year client? Any member with an injury or ex-athlete story for a testimonial?
  4. Should The Practice supply accountability, or screen for self-starters?
  5. Where's the injury line? Can the free piece say "see a PT first" and still welcome them later?
  6. Gym, home, or both? What equipment?
  7. Does it give swaps for knee, shoulder, low back, groin? How much are form checks, DMs and the monthly call actually used?
  8. Lead word: "retired athletes", "former athletes", or "anyone who used to move more"? Does soccer YouTube continue?
  9. Next window: Oct 30 or November? How attached to monthly windows? Open to quarterly, always open with a start day, or a free first week?
  10. $19.99 or $20? Who joined under the Labor Day price promise? Annual option?
  11. What does "Comment PRACTICE" send today? OK for us to pull ManyChat and Systeme numbers?
  12. Sources for your video stats (Neymar 300+ games; "2021 study ... 26% ... 85%")?
  13. OK to retire the old app, Thinkific manual, Mighty Networks, borrowed quiz, off-topic Linktree links?
  14. Your in-person base is mostly women. Want women 40+ online too?
