Josh-CC, 2026-10-16. For Josh + Ryan (ours) before Saturday's kickoff with Lutke (Sat Oct 17, 1:00pm). This is the whole thing: the plan AND every why, built only from the research we already did. Picks are ours to recommend; Lutke decides with us Saturday.
Names in this doc: "Lutke" = the client (Ryan Lutke). "Ryan (ours)" = Josh's partner. "Us" = Josh + Ryan (ours). Tags: CLIENT-DIRECT = Lutke's own words, pages, numbers. AUDIENCE = first-person words of people like his buyers. COMPETITOR = their pages. HYPOTHESIS = our guess, not proven. Counts mean "seen in N items we read", never a share of a population.

Lutke's reels already work: six "Comment PRACTICE" reels drew about 2,900 comments in May to July. Almost everything after the comment is broken: three PRACTICE DM flows sent only ~437 DMs all-time, the current one (live since Jun 11) has sent 73, and it ends with no link to The Practice; 40 people sit in his email list; 0 email clicks; 17 people ever bought The Practice and 7 left (DP). Sales were best in April-May (3 and 6) when the DM linked straight to the buy page, and dropped to 0-3 a month after the June flow removed that link (DP, correlation only). So we fix the leak first, then rebuild the path. The new path: a reel ends with "Comment PRACTICE and I'll send you a free 20-minute session for former athletes with cranky knees, hips, backs or shoulders" -> ManyChat DM: tap, give email (81.6% of people asked already answer), tap "what's cranky?" -> one link to a page where the free session plays instantly (a real Practice session with on-screen swaps per body part, a "how much is enough" dose rule and a stop rule) with a short Practice pitch right under the video -> 8 short emails over ~12 days, each answering one real objection in his calm-teacher voice, ending at the next monthly start day -> The Practice at $19.99/mo, always open (join any day, everyone starts the new block together on the start day), with a 7-day free trial (EverFit already supports trials; he has a draft built) and a longer-term plan -> a week-1 onboarding built on his own ideas (day-1 retest, first form video, weekly check-in thread, "dimmer, not a switch" minimum week) because the first 4 weeks decide who stays. Proof comes from his own members in the next 30 days. Everything is live by Fri Nov 6, built in Systeme + ManyChat + EverFit, with Lutke filming on Thursdays Oct 22, Oct 29, Nov 5 (4-6pm).

1st choice: former athletes, mid-30s to mid-50s, men and women, whose body isn't what it used to be. They played seriously (high school, college, club, or still rec league). Now old injuries flare, one thing follows another, and when they try to train like they used to they pay for it all week.
Why (evidence):
Pros: matches his story, his content, his follower ages and his real expertise. Strongest hook against bigger generic brands. Cons: the Reddit ex-athlete voices skew 20s to mid-30s and 2014-2019 (AU 3), younger than his followers. His members skew 30s with a 50+ group (DP); we don't know how many played a sport, because the form never asks. Must also speak to women (46% of followers).
2nd choice: anyone 35-55 with nagging aches who wants to stay active (drop the athlete label).
Also considered: older adults 55+ staying capable (23% of his IG). Thinnest evidence (SYN 2). Best proof he has is in-person women (Claire, Suzanne, Deb), but Lutke says The Practice won't work for someone "not comfortable going to a gym on their own" (VN2). Serve them as a welcome side group, not the headline.
Rule: the copy says "former athletes" but every example list includes the 2nd-choice people too ("used to play", "used to move more"), so nobody who fits feels shut out.
| Trait | What the evidence says |
|---|---|
| Age | Mostly 35-54 (IGI). Reddit stated ages in the aging lane cluster 38-50 (AG 2). |
| Sex | 54% men / 46% women on his IG (IGI). Reddit evidence is mostly men (the subs we pulled skew male, AG 2). His written proof is mostly women (TS). Copy must work for both. |
| Where | US 70%, UK 5.3%, Canada 3.5%, Australia 2.6%. NYC only 7.7% (IGI). A national online offer. NYC is not the hook. |
| Situation | Desk job or a physical job (UPS driver, millwright, crane foreman, AG 2). Kids under 10 often. Trains or used to train, often alone at a gym. Knows how to lift, can't plan. |
| Sports they played | Soccer, basketball, football, hockey, tennis, volleyball, swimming, running/track, softball/baseball, rugby, wrestling (EX, AG 1.5, YT 3). Rec/pickup basketball and soccer most common among the still-playing (AG 2). |
| Injuries | Back 17, knee 17, shoulder/rotator cuff 16, Achilles/calf/foot/ankle 11, groin/adductor 9 (from a targeted search), elbow 7, hip 5 (AG 3, tally over 84 records). Old sport injuries resurfacing: ACL, meniscus, labrum, hamstring, adductor (EX P3). |
| Life moments that trigger action | New baby or toddler (A54, A53); coaching their kid's team (A12); going back to a rec league after years (A79, A82); kids getting into the sport (YT); an old-team reunion game (R26); turning 38-40 (A49); PT discharge before they're really back (E1); a flare after one pickup game (A75). |
"Nothing works like it used to" (identity gap)
"One thing after another"
"I try to train like I used to and pay for it all week" (this is Lutke's "tennis on Tuesday, not wrecked Thursday" in their words)
"I don't know how much, or which swap is safe" (the #1 question)
"I know how to lift, I can't plan"
"I lost my sport, and my people"
Dads and parents
Women in the evidence
| Tried | Why it failed, their words | Source |
|---|---|---|
| Old sport lift sheet | "it was specifically made for my sport and isn’t the most balanced." | R38 |
| Jumping into a hard class/app | "exhausted and felt sick to my stomach" (Kayla Itsines BBG) | R40 |
| Paid apps that don't adapt | "Stndrd - Really good for bodybuilding and variety, but doesn't adapt to you or your performance." | A03 |
| Paid programs, too much | "The worst was Israetel. The volume was nuts." | nusoiac |
| A trainer who loaded too fast | "My trainer consistently says it's part of the process but my mindset is shifting towards, if that's the process then I'm out." | A11 |
| Free YouTube | "Why does every groin strain video start off with rehab exercises that are impossible to do without pain?" | YT |
| ChatGPT | "it just gets itself off track too much and contradicts itself." | nzrw004 |
| PT that repeats | "every time, they had me doing the same exercises over and over. Why just not show you what to do the first two visits and then tell you to do the same at home?" (46 likes) | YT |
| PT that ends too early | "probably could have used 2-3 every-other-week follow-up appointments during return-to-sport" | E1 |
| Doing it alone | "since no one was making me do them, and I paid a heavy price, constant injuries and muscular imbalances." | A72 |
| Ice, heat, massage, stretching | Lutke's own client pattern: "they try icing it or heating it, it doesn't work. They try massage, it doesn't work. They try stretching, it doesn't work." | VN2 |
What they credit when something DID work: a specific person showing them specific moves (A44, A74), short routines (A05, A10), strengthening the weak link (A06, A21, A71), a plan that defines "enough" (R22) (AG 4, EX 3).
Key point: dose failures happen on paid programs too (at least 4 paid examples, BVF 1a). So "free hurts you, paid is safe" is NOT a claim he can make. The honest line is "adapted and watched" (BVF 0.1).
| Use (their words) | Avoid (not theirs, or a claim) |
|---|---|
| "former athlete", "used to", "I used to be athletic", "can't train like I used to" | "retired athlete" (0 first-person hits in any pull, AU 4.4; his IG bio says it) |
| "one thing after another", "always SOMETHING", "niggle", "cranky", "flare up" | "online coach" (0 hits) |
| "back to square one", "came back with a vengeance", "snakes and ladders" | "injury prevention" as something they say about themselves (only in praise of a video, YT 8). Note: 19 of 26 members ticked "Injury prevention" when his form offered it (DP), so it works as a label for what the program is about. It must not become a promise (4e) |
| "do this today", "enough", "prehab", "dial it back" | "injury-free", "pain relief", "fix", "treat", "rehab" (claims, see 4e) |
| "pickup", "rec league", "Sunday league", "mens league" | "bulletproof" as a promise (they use it as a wish) |
1st choice (HYPOTHESIS copy, needs Lutke's yes):
Train like an athlete again, in a way your joints can handle now. So you can play on Tuesday without paying for it on Thursday.
Why:
Pros: concrete, his words, theirs too, no medical claim. Cons: "Tuesday/Thursday" needs a second to land; test it in reels first.
2nd choice: "Strength training for former athletes whose body isn't what it used to be." (plain description, matches his YouTube About "Injury prevention for former athletes" minus the claim). Pros: instantly clear. Cons: no outcome, sounds like everyone else.
Supporting line (product in one breath): "A new 4-week plan every month. 3 workouts a week. A swap for every cranky knee, hip, back or shoulder. And I check your form myself. $19.99 a month."
What can't be his differentiator (already owned by bigger accounts, FRB 4): "3 planes of motion" (JTM 1M: "Life doesn't happen in a straight line"), "athletic after 35/40" (Jeremy Scott, JTM), "$20 monthly program" (Theory of Motion). These can live inside his content, not in the headline. What is still his: the former-athlete-with-an-old-injury lens, soccer/groin, CSCS trainer who answers form questions himself (FA 3e).
| Beat | His words | Use it in |
|---|---|---|
| The groin injury | "it hurts when I walk, it hurts when I use the bathroom, like how am I ever gonna play soccer again?" / "learning how weak I truly was" (VN1). "I pulled my groin in training, and it sat me down for the better part of a year." (YouTube CS1Gt7pZpBA) | Email 3, sales page "who's coaching", 1 reel/month |
| The slow descent | "It's not exactly what you think it was." Player -> grad assistant coach -> trainer, "So it's it's not necessarily like there was a cold stop" (VN2). Most former athletes DID get the cold stop. | Email 3 (why he gets it: he had a ramp, they didn't, so he built them one) |
| The ex-athlete mistake | "they think, oh, I'm just like a fit person. I don't really need to spend the time in the gym. And that's not the case because they're no longer doing a thing that's keeping them capable" (VN2) | Reels, email 3, sales page problem section |
| Aging reframe | "It's not just the fact that you're getting older, but you've stopped doing the things that kept your body capable." (VN1) | Answers "40+ tax"; email 3, freebie intro, reels |
| Dad's meniscus | "My dad tore meniscus and he walks with a limp, and he's 60 years old ... He's like one bad step, trip, and a fall away from that being the beginning of the end." (VN2; "tours meniscus" is a known mis-hearing of "tore meniscus") | Sales page "why I do this"; 1 story reel. Handle with care (his family). Needs his OK. |
| "Dimmer, not a switch" | "instead of fitness being an on and off switch, it turns to a dimmer." (VN2) | Email 7, onboarding minimum week, retention, reels |
| "Life happens three-dimensionally" | "the stereotypical cookie-cutter gym workout is: let's bench press, let's do pull-ups, let's do lunges, let's do squats. And all those things happen in the sagittal plane when in reality, life happens three-dimensionally." (VN2) | Freebie warm-up, content. Not the headline (JTM owns "3 planes"). |
| "More weight is better" myth | "the biggest thing that people believe about training after sports that's just flat out wrong is more weight is better." / "maybe we're not barbell back squatting maybe we're goblet squatting" (VN2) | Email 5, reels, sales page |
| Low back -> glute medius | "your lower back is taking on more stress because the muscles around it, specifically your glute medius, isn't as strong as it needs to be" (VN2, "gluten medius" mis-heard) | Back-tag email, reel |
| Placement test | Functional Movement Screen as "a placement test for high school that you want to start high school in the right classes" (VN1) | Day-1 retest framing |
| Peer, not guru | "I'm 32 years old, I used to play soccer in college, now I'm a personal trainer." / "I'm in the same position as you are." (Dd7-ZVfTVdi, HC 5) | Reels, DM, email 0 |
| Why $20 | "It just sucks when if you don't have an hour to drop on a personal trainer that means that you can't age more gracefully" (VN1, lightly cleaned transcript) | Sales page price section |
From his own words (VN2, CS1Gt7pZpBA):
Plain-words version for pages (HYPOTHESIS): "Not for a fresh or serious injury, a herniated disc or spinal fusion. See a PT first, and come back when they clear you. And if you need someone to come knock on your door, my in-person training is a better fit."
He is a CSCS, not a licensed PT, and says so: "I'm not saying that I'm better than a physical therapist" (VN2). Paid programs injure people too (BVF 1a). No legal source was checked; this is caution, not legal advice (ANS 4).
| Don't say | Where it's live today | Say instead (HYPOTHESIS, needs his yes) |
|---|---|---|
| "stay injury-free" / "practice injury prevention" | Practice ad (HC 2); new-follower DM "stay injury free" (15,475 sends, DP) | "Built to lower the odds of the usual tweaks." |
| "You stop getting hurt" | EverFit page (HC 7) | "Fewer weeks lost to the same old niggle." |
| "pain relief video" / "Your 10-minute mobility fix" | Site quiz + quiz email (FRB 1b, LW) | "a 10-minute mobility session for stiff knees" |
| "fix", "treat", "rehab", "bulletproof" (as a promise) | various | "a swap when something's cranky", "a clear stop rule" |
| "7 out of 10 injuries I can help" | VN2 (fine in a voice note, not as copy) | leave out |
| "the perfect workout for you" / "personalized" | EverFit bio, Mighty Networks (O20 1) | "same plan, your version: a swap for every move" |
| "Sign up before Labor Day and I'll never raise the price" | YouTube CS1Gt7pZpBA, still live | remove; grandfather anyone who joined under it |
| Neymar "over 300 career games"; "A 2021 study ... 26% ... 85%" | his YouTube script | don't reuse until sourced (HC 3, AU 5.13) |
| E3's "up to 40% fewer injuries" | n/a | don't borrow without his own source (FRB 5.3) |
Priority: P0 = blocks buying or staying, seen across sources. P1 = real, seen more than once. P2 = minor or one source. Where answered uses the funnel steps in section 6: Reel / DM / Freebie / Thank-you page (TY) / Email E0-E7 / Sales page (SP) / Checkout / Onboarding (OB) / Retention (RET).

Reel (Comment PRACTICE) -> DM: tap -> email -> "what's cranky?" (pushed to Systeme) -> 1 link
(bio link traffic: Systeme opt-in page with the same 3 asks)
-> Session page: free 20-min session plays + Practice pitch under it
-> Emails E0-E7 over ~12 days (tagged by body part) -> start-day deadline
-> Sales page -> EverFit checkout ($19.99, half off month 1, or annual)
-> Week-1 onboarding -> monthly block, check-ins, retest, live call
-> Non-buyers: weekly email (one free swap or tip + next start day)
What: IG bio says one thing: who, what, the free session. Link goes to ONE page we build in Systeme (not Linktree): free session first, "Join The Practice $19.99/mo" second, nothing else. Example bio (HYPOTHESIS): "Ryan Lutke, CSCS / Former D2 All-American. Training former athletes whose body isn't what it used to be / Free 20-min session ⬇️" Why: GMB's bio, keyword and landing page all promise the same named routine (FRB 4); Lutke's 4 entry points promise 4 different things (workout / waitlist / pain relief video / $25 manual, FRB 1b). GMB uses its own page, not a Linktree (FA, GMB walk). Lutke pays ~$16/mo for Linktree and says "it's not doing what I need it to do" (onboarding call). Off-topic sauna + Legion links are the same "affiliate links in the bio" problem FA 3e says not to copy. Who does it: GMB (go.gmb.io/insta), Theory of Motion ("Free Guide!" is bio link #1). 2nd choice: keep Linktree, cut it to 2 links. Pros: zero build. Cons: still $16/mo, less control, no tracking in Systeme. Highlights: reorder by body part (Knee / Hip & groin / Back / Shoulder / Start here). Why: E3 and Squat U organize highlights by body part; "a knee guy finds 'Knee' in one tap" (FA notes, E3 walk). Organized-by-body-part: 6 of 12 successful brands (FA 3b).
What:
"Comment PRACTICE and I'll send you a free 20-minute session for former athletes with cranky knees, hips, backs or shoulders."
Why: his top reels ARE the PRACTICE reels (155K-212K, IGI); May-July CTAs drew 93-853 comments each, October's vague "a free workout for retired athletes" drew 651-1,689 plays (FRB 1a). Every consumer keyword CTA among competitors names a concrete thing with a size: "Comment REBOOT20 and I'll send you a link to a free 20-minute follow-along strength and mobility routine." (GMB, 1,358 comments, C6J-WN7vGty); "Comment DAILY and I'll send you 7 days of free access to my Daily Workouts and 10+ other programs." (JTM, Dc9crf4zCtJ) (FRB 4). Keyword for a free thing: 5 of 12 successful brands (FA 3b). Pros: free to change; same traffic, clearer promise. Cons: none real. 2nd choice: keep "a free workout" wording, fix only the flow. Cons: vague promise, lower intent. Also: YouTube. 1st: pause new soccer YouTube and spend Thursday filming on IG + funnel assets (303 views/28 days, IGI). 2nd: one follow-along video a month on YouTube (his best format there, HC 6). Lutke decides; soccer YouTube is something he enjoys.
What (ManyChat), 1st choice: keep the email ask in the DM (it already works), add one body-part tap, then one link.
Why:
Pros: keeps a step that already converts at 81.6%; email + body part captured inside the DM; buy link back in the path. Cons: more DM steps than a single link; needs the Systeme API key rotated first (it's in plain text in the flow, DP). 2nd choice: one DM, one link to a Systeme opt-in page (GMB style, Step 3). Pros: fewer DM steps; the page can show the session's value before the ask. Cons: his waitlist page converts only 17% (70 views, 12 opt-ins, DP); likely loses people vs the 81.6% DM ask. 3rd choice: DM straight to the EverFit buy page (his Mar flow). Pros: simplest; tied to his best sales months. Cons: no email, no nurture for the people not ready today.
Also fix the new-follower DM (15,475 runs, 1,234 taps, DP): new text in his voice, button to the free session, not YouTube. Drop "retired" and "stay injury free". (HYPOTHESIS copy: "Welcome! If you used to play and your body isn't what it used to be, start here: a free 20-minute session. Your workout is waiting for you.")
Used for: bio-link traffic (and the DM if the 2nd choice is picked). The DM route skips it (email is captured in the DM). What: one screen.
Why: E3 asks one segmentation question at opt-in (FA 3d) and uses it nowhere; we use it to tag emails. Theory of Motion asks email only, so every email says "Hey there!" (ToM walk "What to avoid"), so we ask first name. GMB and Theory of Motion ask email first but deliver in seconds (FA 3c). 0 of 4 competitor quizzes and Lutke's own quiz offered "groin" (FRB 3), so "Hip or groin" is open ground for him. Pros: segments every email by body part from day 1; tiny friction. Cons: one more tap than email-only. 2nd choice: email only. Pros: fewest fields. Cons: no personalization, no body-part emails.
What: one real Practice session as a ~20-minute follow-along video, filmed Thu Oct 22. Lutke picks the exercises; the outline below uses moves he already teaches (his videos and VN2), as placeholders.
| Time | Part | Content (placeholder moves from his own material) |
|---|---|---|
| 0:00-1:30 | Intro | One line who he is ("former All-American soccer player, CSCS, 10 years training people in NYC"). Who this is for. Safety line: "If something hurts to walk on, or it's a fresh injury, a disc or a surgery, see a PT first." |
| 1:30-2:30 | The two rules | Dose rule: "Pick a weight you could lift 2-3 more times. Effort about 7 out of 10." Stop rule: "Stretch or effort is fine. Sharp pain, or pain that changes how you move: stop that move, use the swap. If it's worse the next morning, go lighter next time." (Wording HYPOTHESIS; Lutke must approve.) |
| 2:30-6:30 | Warm-up, 3 planes | Hip CARs, lateral lunge, a rotation drill ("life happens three-dimensionally", VN2; his Hip CARs video hTP3crZE-0A) |
| 6:30-14:30 | Strength block (2 rounds) | Goblet squat (his own example, VN2) / single-leg RDL (his video Kwwy0bEh-Iw) / single-dumbbell bench or floor press (VN2) / an adductor move (his groin video 9RpTmPw00hQ) / half-kneeling press ("Add this to your shoulder press for a happy lower back", HC 5) |
| 14:30-18:00 | Athletic block, easy level | A deceleration or lateral move at the lowest level (his decel video JWP8v7miAoY), with "skip if knee/groin is cranky" |
| 18:00-20:00 | Cool-down + close | "That was 1 of 12 sessions this month in The Practice. Tomorrow morning, check how you feel. Sore 1-2 days is normal. Sore 4 days means go lighter next time." Sign-off: "Your workout is waiting for you." |
On-screen swaps (the injury lens, the part that makes it HIS):
| Move | Knee cranky | Hip / groin cranky | Low back cranky | Shoulder cranky |
|---|---|---|---|---|
| Goblet squat | box squat to a bench, shorter depth | narrower stance, smaller range | goblet squat to a box, hold closer | goblet with lighter bell or a counterweight plate |
| Single-leg RDL | hold a support, smaller range | kickstand RDL | kickstand RDL, lighter | dumbbell in the other hand or no weight |
| Lateral lunge | lateral step-out to a box | shorter step, hands on a support | shorter step | no weight |
| DB press | (no change) | (no change) | floor press | neutral grip, floor press |
(Every cell above is a placeholder for Lutke to replace with his real swaps. HYPOTHESIS.)
Why:
Pros: shows exactly what he sells; cheap (one filming afternoon); answers the top fear. Cons: free workouts are everywhere (AG 6). It must visibly show the injury lens (the swaps) or it blends in.
2nd choice: "Former Athlete Check", a 4-6 move self-test scored at home, result shown before any email, pointing to a matching starter session (ATG shows its result free; Jeremy Scott's "Athletic Combine" is a baseline + retest; Barbell Physio's checklist) (FRB 5.2). Pros: feels personal; matches his "placement test" method (VN1). Cons: The Practice is one program for everyone, so routing promises personalization it doesn't sell; pulls in serious injuries; more to build; Prehab's ~22-screen quiz is the cautionary tale (FA 2b). Better later, once swaps exist (FA Step 4.7). Its tests can live inside onboarding as the day-1 retest now. Not recommended: a free 3-day challenge. 0 of 12 successful brands and 0 of 17 walked use one as the freebie (FA, FRB 3). Robbie's challenge results come from a different audience (MK 3b).
What: the video plays right on the page (no "check your inbox"). Under it:
Why: GMB delivers the video "instantly on page, no email needed to access" and the "Bridge is on the thank-you page itself" (GMB walk 6-8). JTM, Jeremy Scott, Theory of Motion and E3 show a line of text or a dead-end thank-you page, "wasting the moment of highest intent" (JTM walk). His current waitlist thank-you page plays a groin video and pushes YouTube, not The Practice (LW 6). Pros: catches people warm; value in seconds. Cons: one more page to build and test. 2nd choice: deliver by email only. Cons: inbox hunting; GMB's emails never even arrived in our tests, so page delivery is the safer bet (GMB walk).
Why emails at all: after the 23h DM follow-up, email is the only way to reach a non-buyer (MK 5). His emails get opened (48.9% average) but are duplicated, stale, mostly linkless, and get 0 clicks; there are 0 sequences (DP). Competitor nurture was mostly unseen (8 of 12 sent nothing in our tests), so "a decent 5-email sequence is likely an edge" (FA 3c, guess). One creator's waitlist converted 8% vs 2.2% once she replaced "ONE alert" with a real sequence (MK 2a, one case). Rules: short, plain text, from one sender address, one link per email (his newsletters got 0 clicks, TP), signed "Your workout is waiting for you." Emails in his voice; he approves every one. Who does it: JTM email 1 ("your only job today: pick the workout ... and get one in", no pitch); Theory of Motion email 1 ("just do Day 1", plus THEORY50 50% off month 1 at the bottom) (FA 3d, ToM email).
| # | When | Goal | Objection it answers (section 5) | Angle | CTA |
|---|---|---|---|---|---|
| E0 | Instant | Do it today | #24 overwhelm | "Your session is here. One job today: do it. Don't read about it." P.S. The Practice, half off month 1. | Watch the session |
| E1 | Day 1 | Teach the dose + stop rule | #1 how much is too much | "How do you feel this morning? Here's how to read it: sore 1-2 days fine, 4 days means go lighter." | Reply: how did it feel? (replies help deliverability and start a conversation) |
| E2 | Day 2 | The swap for THEIR body part (tag) | #2 which swap is safe; #4 same plan for everyone | Knee / hip-groin / back / shoulder versions. Back version uses his glute medius story (VN2). Includes his existing 10-min mobility video for that area. | Watch the 10-min video |
| E3 | Day 4 | Trust in him | #9 40+ tax; #7 who coaches; #14 trainer coin flip | His story: groin injury, "how weak I truly was", the slow descent, "you've stopped doing the things that kept your body capable." | Read about The Practice (sales page) |
| E4 | Day 6 | Change one belief | #11 don't baby me; #13 trainers loaded too fast; #8 I know how to lift | "More weight isn't better." Goblet vs barbell back squat. Train hard, joint-friendly. | 60-sec reel/video of the swap |
| E5 | Day 8 | Show the inside | #4 scripted; #16 form; #6 alone | "What a week in The Practice looks like": the 3 workouts, a real form-check reply (with the member's OK), the weekly thread, the live call. | See a sample week |
| E6 | Day 10 | Honest "why pay" | #3 free is enough; #15 ChatGPT; #18 can't afford PT | "Free gives you exercises. It doesn't give you this week's plan, your swap, or someone who looks at your squat." $250/hr vs $19.99. | Join, half off month 1 |
| E7 | Day 12 (timed to start day) | Decide | #5 another subscription; #6 won't stick; #23 time | "Dimmer, not a switch": the minimum week. Cancel any time. "New block starts [date]. Join by Sunday to start with the group." | Join before the start day |
| Weekly after | Every week | Stay warm until they're ready | all | One free swap or tip (Horton gives a free workout every day to 22K, FRB 2.3) + "next block starts [date]" | One link |
Pros: answers every P0/P1 objection once, in his voice; runs without him. Cons: needs writing + Systeme setup + his approval time; must not sound like a marketer. 2nd choice: 3 emails (session, story, offer) + weekly newsletter. Pros: faster to ship. Cons: skips the objections that actually block (#3, #4, #5).
$19.99/mo, 7 days free (or half off month 1 if EverFit takes codes), plus a longer plan (annual ~$199, or his drafted 6 months for $100). Always open; everyone starts the new block on the monthly start day. Same offer on TY page, E0, E6, E7, sales page. Who does it: Theory of Motion (THEORY50, 50% off month 1, inside the freebie and email 1); ATG Coached (first month $24.75 vs $49.50) (FA 3d).
Why a new page: the EverFit page is "the strongest sales page of the bunch" (LW 20) but it isn't linked from his bio, has no proof, no "not for", no FAQ, no first-month offer, and claims "the perfect workout for you" (O20 1).
| # | Section | What goes there | Why / evidence |
|---|---|---|---|
| 1 | Hero | Promise (4a), one-line product, price, next start day, button | ATG states the price plainly (FA 3d); his page today shows price, keep that |
| 2 | "This is for you if..." | The "used to" list, men and women examples (former soccer player dad of two; former volleyball player mom of two; still plays Thursday rec league; coaches the kids now) | 46% women (IGI); Jeremy Scott: "If you've ever said 'I used to be athletic,' this was built for you" (FRB 2.5) |
| 3 | The problem, in their words | "one thing after another", "sore for 4+ days", "googling substitutions" | AG 3, EX P2, A19 |
| 4 | Why it happens | "You've stopped doing the things that kept your body capable." More weight isn't better. 3 planes | VN1, VN2 |
| 5 | What you get | 3 workouts/week, new 4-week block monthly, demo + tutorial for every move, a swap for every move by body part, mobility library, weekly check-in thread, form checks from Lutke, monthly live call (recorded) | O20 1 (features), stated as outcomes |
| 6 | A week inside | Screenshot of a real week in EverFit | Squat U's page shows a full sample week up front: "transparency sells" (squatu walk) |
| 7 | Who's coaching | Story (groin, slow descent, dad), credentials (CSCS, FRC, ACSM, PN1, MPH, USSF E), ~10 years NYC. "It's me who answers." | #7, #14; "Is it you helping out..." |
| 8 | Proof | Practice-member proof first (section 9), labeled; in-person proof labeled "in-person client" | AU 2.8: don't pass in-person proof off as Practice proof |
| 9 | Price | "$250/hr in person. $19.99/mo here." 7 days free. Annual or 6-month option. Cancel any time. | his own anchor (CS1Gt7pZpBA); Prehab's "$16/month vs $200/session" (CO 2) |
| 10 | Not for you if... | 4d list | filters churn; his own words |
| 11 | FAQ | Gym or home? I'm injured right now? Is it the same plan for everyone? How much time? What if I miss a week (dimmer)? How do form checks work (reply window)? When do I start? How do I cancel? | answers #4, #5, #17, #20, #23, #27 |
| 12 | Final CTA | Start day + button + "Your workout is waiting for you." | his sign-off |
2nd choice: only fix the EverFit page copy. Pros: no new page. Cons: EverFit page layout limits; no tracking in Systeme.
Why it matters most: "Training consistency during the first 28 days was the strongest predictor of adherence" (Fitbod, 389K users, observational, MK 4b). Gym members who came 3x/week in month one rejoined 78% vs 59% (MK 4b). "The key to keeping people for months and years is what you do in the first seven days" (Stu McLaren, seller, no data, MK 4b). His 7 cancels each paid only 1 to 4 invoices, 13 of 18 clients show no workouts assigned in 30 days, and member posts stopped after July: the early weeks aren't working today (DP).
| When | What | Owner | Why |
|---|---|---|---|
| Purchase | Auto message: 60-sec "start here" video from Lutke; what to do until start day (a "Week 0" starter week or the previous block) | us build, Lutke films | Always-open needs a first win before the start day (HYPOTHESIS: EverFit can auto-assign a program) |
| Purchase | Every member gets the current month assigned, every month. Check it on each start day | Lutke (us remind) | Only 5 of 18 clients had any workouts assigned in the last 30 days; the package holds only the April program (DP) |
| Purchase | Welcome Form: add "What sport did you play, and to what level?", "What's cranky right now?", "How did you find me?" | us | Today's form (26 answers) asks none of these (DP) |
| Day 1 (start day) | Retest: 3 simple tests Lutke picks (e.g. single-leg balance or hop-and-stick, adductor squeeze, goblet squat depth), logged in EverFit | Lutke picks tests | Jeremy Scott's "Athletic Combine" baseline + retest (FRB 2.5); his "placement test" (VN1); answers "nothing to train for" (#12) |
| Day 1 | Post in the check-in thread: "What did you play? What's cranky? What are you training for?" | Lutke posts prompt | Gives them a target; tells Lutke who they are (proof + data) |
| Days 1-7 | 3 workouts on the calendar (EverFit) | member | 3x/week in month 1 -> 78% rejoin (MK 4b) |
| Day 3 | Task: post one form video of any move. Lutke shows his own first, so it's not intimidating | Lutke | 2 form videos ever (TP); "pretty intimidating" (#16) |
| Day 7 | Lutke answers the weekly thread in one sitting; names who did their 3 sessions | Lutke | "someone notices" is a top meaning of accountability (BVF 3a) |
| Any week | "Minimum week" (dimmer): busy, sick or traveling? Do workout 1 only. That counts. | in program | his own idea (VN2); stops the on/off cycles (1pp1ewy) |
| Day 10-14 | Anyone with under 2 logged workouts gets a short personal nudge from Lutke | Lutke (5 min) | "the people I worry about aren't the ones who have a bad week. It's the ones who stop communicating when they have one." (SELLER, pefzrmu) |
2nd choice: monthly retest + leaderboard only. Cons: less personal; doesn't fix the silent drop-off (RECOMMENDATIONS 8).
1st: keep $19.99.
The verdict from O20: "He over-offers human time and under-offers the build-once part" (ANS 8). He's the only one of 14 offers at $10-35 promising form review + live call + DMs together (O20 3). ATG keeps its $19 tier "without coaching" and sells form checks at $49.50 (O20 2.1). Yet almost nobody uses his human features today (member posts stopped after July, 2 form videos ever, both in April; DP).
| Keep and headline | Keep, but contain | Stop headlining |
|---|---|---|
| New 4-week block monthly, 3 workouts/week | Form checks: one weekly thread, reply within a stated window (e.g. 48h) or on a set day | DMs to Lutke (on no public page anyway; he gets few, O20 1). Route questions to the weekly thread |
| Demo + tutorial for every move | Monthly live call: one name ("Monthly live Q&A"), recorded | "feedback in real time" (the ad's promise, implies live form review) |
| NEW: a swap for every move by body part (knee, hip/groin, low back, shoulder) | Community chat (seeded weekly by Lutke) | "the perfect workout for you" / "personalized" |
| Mobility library | "injury-free" (4e) | |
| NEW: day-1 / day-28 retest | Old Mighty Networks extras (assessment, workshop, weekly check-ins) |
Why add swaps + retest: they answer the top question (#2) and "nothing to train for" (#12), and they're build-once work that "costs the same at 15 or 1,000" (O20 4). Theory of Motion and $20 Strength Club give versions/swaps at the same price (O20 2.8-2.9). Time math (HYPOTHESIS, no usage data, O20 4): human features ~2-5 h/month at 15 members, ~3-14 h at 50, ~4-27 h at 100. He has about one day a week (LOG). Fine now; breaks between 50 and 100 if used. Pros: protects his time; competes on product. Cons: trimming the promise needs careful wording for current members; form checks are what buyers call worth paying for ("It's not free, but it's worth it for the access to all of the resources, weekly personal zoom sessions and form checks alone." W1), so don't cut them, contain them. 2nd: leave features as they are, measure real usage for 1-2 months, then decide (O20 6F). Pros: no risk with current members. Cons: keeps promises he can't scale on public pages.
Later (not now): versions. 2-day and 4-day versions, and a home version, are what the $20 apps give (11 of 14 have more than one program or versions, O20 3). Add a home version first if Saturday says many followers train at home.
1st (changed after the data pull): 7-day free trial.
1st: add annual at ~$199/yr (HYPOTHESIS price, ~17% off $239.88).
1st: always open. Join any day. Everyone starts the new 4-week block together on the start day. New joiners do a starter week until then.
When he hits ~50 members, or form checks pass ~5 h/month: add "Practice Coached" at $39-49: form-check reviews with a stated turnaround, priority answers. The base tier keeps program + swaps + community + monthly call.

| When | Action | Owner | Gives us |
|---|---|---|---|
| Done Oct 16 (DP) | EverFit pull: 17 sold, 10 active, 7 cancelled; intake ages, reasons, blockers; completion for 5 of 18 | us | Already usable as honest group lines, e.g. "22 of 26 members already trained weekly when they joined" (only with his OK) |
| This week (from Oct 19) | Per-member: workouts logged per week in their first 4 weeks; who stayed longest | us (with his OK) | Who to ask for a testimonial; an honest "X still training after N months" line (only if good) |
| This week | Count form-check videos + his replies (last 60 days); screenshot 2-3 with member OK, face blurred | us | Proof that Lutke answers himself (#7) |
| This week | Watch the 3 video testimonials; tag in-person vs Practice | us | Correct labels |
| Mon Oct 19 | 5-question form in the member chat (the Welcome Form never asked sport or injury, DP): age; sport played + level; what hurt or held you back; one concrete change (like "tennis on a Tuesday"); OK to quote with first name + age? | Lutke posts, us write | Member stories in their words |
| Mon Oct 19 | To each of the 7 who cancelled: one question, "What made you stop?" | Lutke (personal message) | The real churn reasons |
| Next start day | Day-1 retest (3 tests), logged in EverFit | Lutke | Baseline numbers |
| Start day + 28 | Day-28 retest | Lutke | Real numbers in a month |
| Next live call | Record it; clip one good answer | Lutke | Shows the call is real |
| Anytime | 2-3 in-person former athletes with an old injury: 60-second phone video, labeled "in-person client" | Lutke | Injury + ex-athlete proof, honestly labeled |
Rules: real words only, written OK, no medical claims inside quotes, small honest numbers beat none (ANS 5). 2nd choice: use his own story + best in-person testimonials now, clearly labeled. Pros: available today. Cons: weaker for a $20 online program.
Evidence: DP + TP (tools pull), LW (buyer walk), HC 9, FRB 1b. Owner: us = Josh + Ryan (ours); Lutke = the client.
| # | Fix | Why | Owner |
|---|---|---|---|
| 0 | Check that every paying member has this month's program assigned | Only 5 of 18 connected clients had workouts assigned in the last 30 days; the package holds only the April program (DP). If members aren't getting workouts, that alone explains silent cancels | Lutke (us ask Saturday) |
| 1 | Check the PRACTICE trigger fires on every new reel; find why the flow live during July shows only 74 runs | ~2,900 May-Jul comments vs ~437 DMs across 3 flows (DP) | us (ManyChat) |
| 2 | PRACTICE DM: put The Practice link back after the free workout; add a ~23h follow-up | Current flow ends with image + YouTube, no buy link, no delay (DP); Apr-May sales came when the DM linked to EverFit | us |
| 2b | "Say hi to new followers" DM: button to the free workout / The Practice, not YouTube; drop "retired" and "stay injury free" | 15,475 runs, 1,234 taps all to YouTube (DP) | us draft, Lutke approves |
| 3 | Kill the 3 duplicate waitlist automations (33 sends to 11 contacts); remove "Monday, September 28th" | stale, spammy | us (Systeme) |
| 4 | One start date everywhere: IG bio, Linktree, emails, IG posts | Nov / Oct / Sept 28 today | us + Lutke (IG bio) |
| 5 | Put the EverFit buy link in every enrollment email (only 1 of 4 newsletters had one) and un-hide "Join The Practice!" on Linktree | that hidden link has 939 lifetime clicks, his most-clicked ever (DP); emails get 48.9% opens but 0 clicks | us |
| 6 | Rotate the Systeme API key (in plain text inside the ManyChat flow) | security | Lutke (2FA), us on the call |
| 7 | Answer the member's Oct 16 message about pain from the plank-saw exercise (it may now show as read) | a member is waiting | Lutke |
| 8 | Merge the two FORTIFIED automations; decide what FORTIFIED is for (1:1 or Practice) | two live flows on one keyword, both point to YouTube (DP); top reel may push 1:1 | Lutke decides, us build |
| # | Fix | Why | Owner |
|---|---|---|---|
| 9 | Replace Linktree with one Systeme link page; drop sauna + Legion links | one promise; saves ~$16/mo | us |
| 10 | Retire Mighty Networks "Practice"; every button goes to EverFit/sales page | two Practices, two feature lists | us (site), Lutke (close MN) |
| 11 | Retire the borrowed site quiz (links.rebeccabertoldi.com, GHL preview redirect, "shoulder" email for a knee answer, no shoulders page, "pain relief" promise, no groin option, no age-30 bucket) | broken + off-promise | us |
| 12 | IG bio: "retired" -> "former"; name the free session | audience never says "retired" | Lutke approves |
| 13 | One sender address (today: ryan@fortifiedpersonaltraining.com AND ryan@fortifiedtraining.com) | trust, deliverability | us |
| 14 | Stop using Matt (in-person) as Practice proof on Practice pages | honest proof | us |
| 15 | Fix the claims list in 4e on live pages (ad, EverFit, quiz) | compliance | us draft, Lutke approves |
| 16 | EverFit: chase 4 overdue invoices (2-4 months old); check failed-payment reminders, pause, coupons, annual; decide on self-cancel (off today); publish the drafted 7-day trial and 6-month plan if picked | revenue + retention | Lutke (invoices), us (settings check) |
| 17 | Add a cancel reason question (EverFit or a manual one-question message); add sport, injury and "how did you find me?" to the Welcome Form | 7 cancels, all coach_manual_cancel, no reasons; form never asks source (DP) |
us + Lutke |
| 18 | YouTube "Sign up before Labor Day and I'll never raise the price": pin a correction or unlist; list who joined under it | expired promise still live | Lutke decides |
| # | Fix | Owner |
|---|---|---|
| 19 | Thinkific manual: "$25.00" next to "Get Your Free Strength Training Guide Now!", "[Ryan]" placeholder; sell properly or retire. Note: it's his #1 Linktree link in the last 7 and 90 days (635 lifetime clicks, DP), so people want it; move to P1 if he keeps Linktree | Lutke decides, us |
| 20 | Website: footer social icons go to generic instagram.com/youtube.com; Blog "#"; Privacy/Terms on gohighlevel preview URLs; blank page titles; empty gray band; Book Now calendar with "No slot available this month", time zone America/Toronto; "Fortified Traning" typo; homepage doesn't mention former athletes or The Practice | us |
| 21 | One set of facts: years ("more than five years" vs "almost 10" vs "over 10"), credentials ("BS, CSCS" vs "MPH, CSCS") | us |
| 22 | 2023 shorts still push a dead app and "trainfortify.com" | Lutke (pinned comment or ignore) |
| 23 | Source or drop the Neymar and "2021 study" stats before reuse | Lutke |
Where he is: rough churn ~13% a month (7 cancels over ~54 paid member-months, DP derived; small numbers). Cancelled members paid only 1 to 4 invoices, so people leave in their first months. Only 5 of 18 clients had workouts assigned in the last 30 days; average completion of those 5 ~50%. Member posts stopped after July (DP). The target: get to the 6-8% planning number (MK 4a; Membership Geeks average 7.2%; Peloton app 6.4-8.5%). Going from 13% to 7% is worth about 4 joins a month (2c).
| # | What | Why (evidence) | Ryan Lutke's time | Owner |
|---|---|---|---|---|
| 0 | Every member has the current month assigned, checked each start day | 13 of 18 show no workouts assigned in 30 days (DP) | ~10 min/month | Lutke |
| 1 | Week-1 onboarding (6, step 10) | First 28 days predict who stays (Fitbod, MK 4b) | ~30 min per start day | us build, Lutke runs |
| 2 | Weekly check-in thread ("what did you get done, what's cranky?"), answered in one sitting | "someone notices" + "a group that expects you" are the top meanings of accountability that scale (BVF 3b); community area: 6.12% vs 9.26% churn (correlation, MK 4b) | low, grows with members | Lutke |
| 3 | Form-check thread with a stated reply window | the "worth it" feature (W1, W8); 2 used ever, and member posts waited 7 min to 3.9 days, 2 never answered (DP), so it must be prompted and answered on a set day | the main time cost | Lutke |
| 4 | Monthly live Q&A on the start-day week, recorded | an "appointment" (BVF 3a #1); Ready State uses one monthly AMA as its only human touch (O20 6A) | ~1.25 h/month | Lutke |
| 5 | Day-1 / day-28 retest every block | "nothing to train for" (#12); "nothing motivates like improvement" (BVF 3b) | none | in program |
| 6 | "Minimum week" (dimmer) written into every block | his top quit reasons: "if they get injured, if they run out of time" / "It's like the wrong season in their life" (VN2) | none | in program |
| 7 | Pause instead of cancel (1 month), if EverFit allows | $20 Strength Club lets members "pause your membership for up to 1 month" (O20 2.8); self-cancel/pause "reported slightly better churn" (MK 4b); fits "wrong season" | none | us check EverFit |
| 8 | Quiet-member nudge: under 2 workouts by day 10-14 gets a short personal note | the ones who "stop communicating" (pefzrmu) | ~5 min/week | Lutke |
| 9 | Exit question at cancel: "What made you stop?" | 7 cancels, all by hand, no reasons (DP) | none | us |
| 10 | Failed-payment reminders | 4 overdue invoices, 2-4 months old (DP) | none | us/EverFit |
| 11 | Annual or 6-month offer at month 2-3 | fewer cancel chances (7d); members leave after 1-4 payments (DP) | none | us |
| 12 | Members pick one focus for next block (vote) | Bodyweight Warrior: new content "All voted for by members" (CO 6) | none | Lutke |
2nd choice: monthly retest + leaderboard only. Cons: less personal; doesn't fix silent drop-off. Who it's for: the buyer this keeps is the self-starter who wants structure (BVF 3d). It won't save someone who needs a daily chaser (BVF 3e). That's why "not for" matters.
| # | Risk | Why it might be true | What we do |
|---|---|---|---|
| 1 | Thin data on his real buyers. We now have 26 intake answers (ages, reasons, blockers, gym), but not sport history, injury or source (DP) | The form never asked; small numbers | Member form this week + new Welcome Form questions; adjust copy |
| 2 | Former-athlete evidence skews young | Reddit ex-athlete voices are 20s-mid 30s, 2014-2019 (AU 3); his followers are 56% 35-54 | Use the 30-60 nagging-injury evidence (recent, older) for pains; test hooks |
| 3 | The 2,900 comments overstate demand | Counts include non-keyword comments; 2 top reels were boosted (paid) (FRB 1a, IGI) | Track keyword comments only from now on |
| 4 | Reach keeps falling | Sept ~half of Aug; daily ~9K -> ~3K; cause unknown (IGI) | Go back toward the May-July wording; 2-4 CTA reels/month; consider a small boost on the best one (his call) |
| 5 | Free session attracts freebie-seekers, not buyers | "free is the real competitor" (SYN 0.5); "Seriously, search YouTube." (W23) | The session must show the injury lens and end with a clear next step |
| 6 | Autonomy vs accountability | Buyers say they stick with appointments and someone checking (BVF 3a); Lutke wants self-starters (VN2) | Sell "structure, not a babysitter"; say who it's not for; light weekly touch |
| 7 | Mid-injury people show up | Many arrive already hurt (YT 9); disc patients in the evidence (A33, A45, A74) | Safety line in the freebie; "see a PT first, come back when cleared" |
| 8 | His time breaks at 50-100 members | ~4-27 h/month human time at 100 (O20 4) | Batch form checks now; coached tier later |
| 9 | EverFit can't do coupon / annual / pause | Trials and 6-month billing are confirmed (DP); coupons, 12-month and pause are not | Check before Nov 6; trial is the 1st pick partly for this reason; 2nd choice: take payment in Systeme |
| 10 | Claims trouble | Live copy says "stay injury-free", "pain relief" (BVF 1g) | 4e list; no legal source checked (not legal advice) |
| 11 | Open ground = no demand | "Open ground can also mean no demand" (SYN 3) | Watch keyword comments and opt-in rate in the first 2 weeks |
| 12 | Women don't see themselves | 46% women; most evidence and competitor copy is male (IGI, AG 2, CO 6) | Examples for both sexes in every asset |
| 13 | Meta rule changes or ManyChat breaks | One DM per comment, 24h windows (MK 5); his PRACTICE flow apparently missed most July comments (DP) | Check the trigger on every new reel; email pushed to Systeme at once, so the list survives a ManyChat problem |
| 14 | Lutke can't film or approve on time | One business day a week; filming only Thu 4-6pm (LOG) | Shot lists ready by Tuesday each week; batch 3 filming days |
| 15 | Goal math still doesn't add up | needs ~14 joins/month at 7% churn, ~18 at today's ~13%; he averages ~3 (DP); email-to-paid rate unknown (2c) | Measure weekly; fix the weakest step first |
| 16 | Willingness to pay ~$20 for THIS offer was never found | "not found anywhere" (SYN 8). Counterpoint: 22 people have paid him so far (DP) | The first 4 weeks of sales are the test |
| 17 | Members aren't getting workouts | 13 of 18 show no workouts assigned in 30 days (DP). Could also be a view quirk or delivery outside EverFit | Ask Saturday; fix #0 before any marketing |
Fixed points: kickoff Sat Oct 17 1:00-1:45pm (Google Meet). Weekly call Tuesdays. Lutke films Thursdays 4-6pm (Oct 22, Oct 29, Nov 5). Build ~3 weeks. Everything live Fri Nov 6. Our fee: $1K paid, $1K after delivery (LOG).

What Lutke must do, total, in 3 weeks (so he can plan): 3 filming afternoons (Oct 22, 29, Nov 5), ~3 Tuesday reviews, rotate one API key, a few personal messages to members, edit his videos. Everything else is ours.
Every quote above is verbatim from the research files listed at the top, with its link or file. Anything marked HYPOTHESIS is our guess and needs Lutke's yes or real data.
